My name is Ikeda, and I\u2019m the team leader of the Data Hub Group.<br \/>Currently, I\u2019m working on launching the SGDC team within our group.<\/p>\n<p>Since it\u2019s an overseas team, I feel there are still many things that need to be clarified and organized.<br \/>Kunii introduced you to me, saying that you might be facing similar challenges, as you worked with the SGDC team in the Digi Department and were involved in its launch from the receiving side. <\/p>\n<p>I understand you\u2019re from a different department, so I truly appreciate it if you could give your time.<br \/>I would be very grateful if I could consult with you about our launch process.<\/p>\n<p>I\u2019ve scheduled a meeting as follows:<\/p>\n<ul>\n<li>Topic: Consultation on launching the SGDC team in the Data Hub Group<\/li>\n<li>Date: Wednesday, July 3<\/li>\n<li>Time: 3:30 PM \u2013 4:00 PM<\/li>\n<\/ul>\n<p>I\u2019ll explain the details during the meeting.<br \/>Thank you in advance for your support.<\/p>\n<\/div>\n<\/blockquote>\n<p>I also talked with people from other departments that had already launched global teams.<br \/>I understood the challenges, but still felt confident we could succeed.<\/p>\n<\/div>\n<div class=\"section\">\n<h3 id=\"July-2024-Officially-Announced-the-Global-Team-Launch\">July 2024: Officially Announced the Global Team Launch<\/h3>\n<p><span itemscope=\"\" itemtype=\"http:\/\/schema.org\/Photograph\"><img decoding=\"async\" src=\"https:\/\/cdn-ak.f.st-hatena.com\/images\/fotolife\/M\/MASA-JAPAN\/20250901\/20250901120340.png\" width=\"1200\" height=\"679\" loading=\"lazy\" title=\"\" class=\"hatena-fotolife\" itemprop=\"image\"\/><\/span><\/p>\n<blockquote>\n<div class=\"section\">\n<h5 id=\"Summarized-Translation-4\">Summarized Translation<\/h5>\n<p>It&#8217;s been a while since we started the survey about hiring Cebu engineers, so I\u2019d like to share the results (only the statistics).<\/p>\n<p>Here\u2019s a summary of the findings:<\/p>\n<ul>\n<li>Overall, many people are generally in favor.  <\/li>\n<li>However, there are some concerns about not being able to access the production environment.  <\/li>\n<li>Surprisingly, many people are relatively positive about writing Design Docs in English.  <\/li>\n<li>On the other hand, when it comes to speaking English, many still feel anxious.<\/li>\n<\/ul>\n<p>I also had a conversation with Aikawa-san, who helped launch the Cebu team in the Digi department, and I&#8217;d like to share what I learned from that talk (some of you may have already heard parts of this).<\/p>\n<p>### About English<\/p>\n<ul>\n<li>This seems to be the biggest challenge.  <\/li>\n<li>As expected, communication is difficult.  <\/li>\n<li>But if there\u2019s at least one person who can speak English and handle design, it works out surprisingly well.  <\/li>\n<\/ul>\n<p>  *(I believe I can play that role by keeping up with the core development.)*  <\/p>\n<ul>\n<li>Still, there are times when it would help if others could speak at least a little English.  <\/li>\n<li>For documentation, they write in Japanese and use automatic translation to English, which actually works reasonably well.<\/li>\n<\/ul>\n<p>### About production data<\/p>\n<ul>\n<li>Currently, Cebu members cannot access production data (though there are efforts to change that).  <\/li>\n<li>Because of this, there have been cases where bugs introduced by Cebu members had to be investigated and fixed by Japan members.  <\/li>\n<li>However, it doesn\u2019t seem like this has negatively affected the Japan members\u2019 motivation.<\/li>\n<\/ul>\n<p>### Development workflow with Cebu<\/p>\n<ul>\n<li>Japanese members define the requirements and hand over tasks to Cebu after the design is fairly solid.  <\/li>\n<li>They\u2019re hoping Cebu members can also get involved in organizing requirements, so they\u2019re trying various approaches (such as hiring high-level engineers).<\/li>\n<\/ul>\n<p>### About the launch<\/p>\n<ul>\n<li>In the case of Bill One, they rapidly increased the number of Cebu engineers, which made management difficult for a while.  <\/li>\n<li>It seems they launched before documentation and systems were ready, which added to the challenges.<\/li>\n<\/ul>\n<p>### Frequency of visiting Cebu<\/p>\n<ul>\n<li>Aikawa-san visits Cebu about once every two quarters (for about a week).  <\/li>\n<li>The local team apparently hopes for visits about once every quarter.<\/li>\n<\/ul>\n<p>With all of this in mind, <strong>I\u2019ve decided to move forward with launching the Global team.  <\/strong><br \/>If there had been strong opposition, I would have reconsidered, but based on what I\u2019ve heard, although there are challenges, the benefits of building the team outweigh the downsides *(as mentioned in the main post)*.<\/p>\n<p>There may be some friction as we work with a global team, but I\u2019ll always step in to resolve any issues. I believe this has great potential for Data Hub, so I would really appreciate your support and cooperation.<\/p>\n<\/div>\n<\/blockquote>\n<p>In July 2024, I officially announced the global team launch to the entire Data Hub group.<br \/>I knew we might face some issues, but I believed the benefits would be greater than the drawbacks.<br \/>At the same time, I prepared to shift from being a \u201cplaying manager\u201d to more of an \u201cengineering manager.\u201d<br \/>That meant spending less time coding and more time on management tasks like hiring.<br \/>To be honest, I was sad to spend less time coding, but I told myself, \u201cOnly you can do this.\u201d<br \/>In fact, among the leaders in Data Hub, I am the only one who can speak English, so I felt it was my mission.<\/p>\n<\/div>\n<div class=\"section\">\n<h3 id=\"August-2024-The-Global-Team-Journey-Begins\">August 2024: The Global Team Journey Begins<\/h3>\n<p><span itemscope=\"\" creating a hiring strategy.<br \/>I believed defining the ideal type of engineer early on was very important.<br \/>While technical skills were part of the requirements, I thought strong leadership was the most important trait, since the initial phase would be chaotic.<br \/>On August 16, we officially opened the global team position in Data Hub.<\/p>\n<p>We had two interview options:<\/p>\n<ul>\n<li>Let engineering managers at SGDC interview candidates and assign them to us.<\/li>\n<li>Do the interviews ourselves.<\/li>\n<\/ul>\n<p>Other departments chose the first option, but I chose the second.<br \/>I had heard of mismatches in other teams, and I believed only on-site engineers truly understood our needs.<br \/>Looking back, interviewing candidates ourselves was one of the best decisions.<br \/>All the engineers we hired were able to contribute immediately.<\/p>\n<\/div>\n<div class=\"section\">\n<h3 id=\"October-2024-First-Engineer-Hired\">October 2024: First Engineer Hired!<\/h3>\n<p><span itemscope=\"\" itemtype=\"http:\/\/schema.org\/Photograph\"><img decoding=\"async\" structure \u2014 including what to do with the current Salesforce team I\u2019m leading \u2014 I\u2019m discussing it with the relevant stakeholders and will share updates with everyone soon.<\/p>\n<\/div>\n<\/blockquote>\n<p>We successfully hired our first engineer, King.<br \/>It was one of the happiest moments for me.<\/p>\n<p><span itemscope=\"\" November 2024.<br \/>I think that the four people above were all co-founders of the global team.<br \/>The beginning was chaotic \u2014 there weren\u2019t many documents in English.<br \/>Waku and I often said, \u201cSorry, please wait while we prepare your tasks.\u201d<br \/>But King would always reply, \u201cDon\u2019t worry, I expected this. I\u2019ll look for what I can do on my own.\u201d<\/p>\n<\/div>\n<div class=\"section\">\n<h3 id=\"After-Launching-the-Global-Team\">After Launching the Global Team<\/h3>\n<p><span itemscope=\"\" manager for the past year, with less time spent coding.<br \/>Still, I remain the top contributor to our Salesforce package repository.<\/p>\n<p>In the early phase, I focused on EM tasks like interviews and team building.<br \/>I\u2019m very happy the team has grown so fast \u2014 the launch phase was exciting.<br \/>Now that we\u2019ve moved from the \u201cexpansion\u201d phase to the \u201cenhancement\u201d phase.<br \/>Thanks to another leader Max, my management workload is decreasing.<br \/>So, I\u2019ve started to code more again.<\/p>\n<p>As I wrote <a target=\"_blank\"
